## Entry #6: Lockdown, the Deploy Crucible, and the Managed Agents Pivot

### The Starting Point

Entry #5 closed with the v1.1 landing complete and shipped: Anthropic palette, theme toggle, curated seed library, upload flow, Spec Assistant, Skill Diff Viewer. The app finally looked like a real product instead of a scaffold. What I didn't know at the end of that entry was how much more the session would stretch. Six more hours of work followed, covering lockdown, a multi-round production deploy disaster, a cross-pipeline hang-diagnosis saga, a deeper Challenge Designer bug I couldn't fix in real-time, and — most consequentially — the strategic pivot to port the Competitor to Anthropic's day-of Managed Agents release.

Matt walked into this session with an interview coming in under an hour. He got out the other side having nailed it, survived five failed deploys, and locked a v1.2 plan that ports SkillForge onto primitives Anthropic had announced literally days earlier.

### Phase 1: Lockdown

First ask: gate real evolution runs behind an invite code. The public demo ("▶ Watch Live Demo" fake-run) stays open, but `POST /api/evolve` and `POST /api/evolve/from-parent` should 403 unless the caller provides a valid code. Matt also wanted users to be able to request an invite by email — but crucially, submitting a request does **not** grant access. It just logs the request so Matt can review and send codes out of band.

Built as `skillforge/api/invites.py`:
- `POST /api/invites/validate` — checks code membership against `SKILLFORGE_INVITE_CODES` (comma-separated env var, case-insensitive, whitespace-trimmed).
- `POST /api/invites/request` — logs `{email, message}` to a new `invite_requests` SQLite table. Returns 200 but does not unlock anything.
- `GET /api/invites/status` — reports `gating_enabled: bool` so the frontend knows whether to show the gate.
- `GET /api/invites/requests` — admin-only, gated by `X-Admin-Token` header + `SKILLFORGE_ADMIN_TOKEN` env var. Lists pending submissions.

Second ask alongside the gate: **cancel run**. An active evolution should be cancelable from the arena. Added `POST /api/runs/{run_id}/cancel` that calls `task.cancel()` on the tracked asyncio task from the existing `_active_runs` dict. The evolution loop already had a top-level `try/except Exception` block; I added a sibling `except asyncio.CancelledError` that marks status=`cancelled`, emits a new `run_cancelled` terminal event, persists the partial state, and returns cleanly without re-raising. The WebSocket consumer and the frontend `useEvolutionSocket` reducer both learned to treat `run_cancelled` as terminal. Arena header got a "✕ Cancel Run" button behind a `window.confirm()`.

Frontend `InviteGate.tsx` renders on `/new` when gating is enabled and no valid code is stored in localStorage. Two-tab UI: "I have a code" (validates + persists to localStorage as `skld-invite-code`) and "Request an invite" (submits email + optional message, shows a "request received" message, does NOT unlock). Auto-validates any stored code on mount so returning users skip the gate entirely.

Committed as `4c1c623`. Pushed to prod.

### Phase 2: The Deploy Crucible

This is where the session went sideways. Matt had ~30 minutes before his interview and wanted the lockdown live.

**Failure 1**: Railway build died with `exit code: 137` (SIGKILL). Picked through the log: `uv sync --frozen --no-dev` was running, downloading `claude-agent-sdk` (68 MB), pydantic-core, uvloop, then getting killed by the OOM reaper. Railway's build container has way less memory than the runtime container (Matt showed me a screenshot of their 24 vCPU / 24 GB replica limits later — those are runtime-side, not build-side). The `claude-agent-sdk` wheel alone was pushing uv's parallel download+install peak past the build-container limit.

**Fix 1**: Told uv to stop being clever. Set `UV_CONCURRENT_DOWNLOADS=1`, `UV_CONCURRENT_INSTALLS=1`, `UV_COMPILE_BYTECODE=0`, `UV_LINK_MODE=copy`, `UV_NO_CACHE=1` in the Dockerfile. Shipped.

**Failure 2**: Build died again. Different error this time: `npm ci` in the frontend-build stage reporting "Missing: esbuild@0.28.0 from lock file" plus 27 platform-wheel entries. On macOS, `npm ci` had been passing locally. On Linux it was strict. Something in the frontend deps had drifted.

I dug into it. Top-level Vite 5.4 pins `esbuild ^0.21.3`. But the lock file had a nested `node_modules/vitest/node_modules/vite` that **peer-depped** `esbuild ^0.27.0 || ^0.28.0`. Vitest 4.x (the newest major) bundles a newer Vite that wants newer esbuild than our top-level Vite allows. macOS npm tolerates the peer collision via hoisting; Linux npm enforces it strictly. Classic platform divergence.

**Fix 2**: Downgraded vitest `^4.1.4` → `^2.1.9` (the mature pre-4 line, fully Vite 5 compatible). We only have one vitest file (`derivePhases.test.ts`, 12 tests) so the downgrade was painless. Regenerated `package-lock.json` from scratch. Verified `rm -rf node_modules && npm ci` succeeded locally. Committed as `dd498ce` with an explicit commit message explaining the peer-dep collision root cause.

Pushed. Railway built clean. Site responded. **I curled `/api/invites/status` and got `{"gating_enabled": false}`.**

Matt's variables WERE set on Railway. The backend just couldn't see them.

**Failure 3 (the sneaky one)**: At this point, fallback defaults mattered. Earlier in the session I'd made gating "fail open" — empty `SKILLFORGE_INVITE_CODES` meant gating was disabled. That felt safer for local dev. But now Matt wanted the deploy locked down and his env var WASN'T loading, so fail-open was the wrong default for production.

I flipped to fail-closed: gating is ON by default; empty codes = deny everyone; `SKILLFORGE_GATING_DISABLED=1` is the explicit escape hatch for local dev. Added a startup `print(f"skillforge.config: gating_disabled=X codes_loaded=Y raw_env_len=Z")` so Railway logs would immediately tell us whether env vars were being injected. Extended `/api/invites/status` to also return `codes_loaded` count for remote diagnosis.

Tests broke — three `test_evolve_*` tests were passing no invite code. Added `os.environ.setdefault("SKILLFORGE_GATING_DISABLED", "1")` to `tests/conftest.py` before `skillforge.config` imports. 184/184 back to green. Committed as `86c8475`. Pushed.

Curled `/api/invites/status` on prod: `{"gating_enabled": true, "codes_loaded": 0}`. Still zero codes. **The container wasn't getting the env var.**

Matt sent me a screenshot of the Railway service Variables panel. I stared at it. `SKILLFORGE_INVITE_CODES` was there, right next to `ANTHROPIC_API_KEY`. Same scope. What was different?

**The "purple pending" insight.** Another screenshot from Matt: the new variable was rendered in **purple text** while the existing ones were white. Purple = staged, not yet deployed. Railway batches variable changes until you click "Deploy changes" on a pending banner at the top of the Variables tab. A redeploy from the Deployments tab won't pick them up — you have to explicitly deploy the variable change.

Matt clicked it. Another build ran. `{"gating_enabled": true, "codes_loaded": 1}`. `Jid0Yod4sab3r` validated. `WRONG` 403'd. The gate was finally live on skld.run. Matt made his interview with time to spare. **He nailed it.**

(Documenting the purple-pending pattern in the progress tracker felt important. It'll waste someone a full afternoon if they don't know.)

### Phase 3: The Hang Diagnosis Saga

With the interview over and the lockdown live, Matt started his first real post-interview run. It hung.

Three hang rounds in sequence, each deeper than the last:

**Round 1 — Challenge Designer**. Run got stuck at `challenge_design_started` for nearly 3 minutes with no progress. I grepped `challenge_designer.py` expecting the old SDK hang pattern, but it was already using `AsyncAnthropic.messages.create()` — no Agent SDK anywhere. Then I spotted it: **non-streaming** `messages.create()` with no timeout. Same silent-drop bug we'd fixed in the Spawner during Wave 5 but never propagated here. Anthropic's API can drop the connection mid-generation on long responses; the client waits forever.

Fixed by switching to `client.messages.stream()` inside an `async with` block, concatenating `stream.text_stream` chunks into the returned text. Also added an explicit `timeout=300.0` on the `AsyncAnthropic` client as a belt-and-suspenders. Pushed as `ee091b4`. Run cleared `challenge_design_started` within 90 seconds on the next try.

**Round 2 — Judge + Breeder**. Next run hung at judging. I grepped the entire `skillforge/agents/judge/` tree plus `breeder.py` and found **8 more** `messages.create()` call sites with no streaming, no timeout. Exactly the same bug pattern. The Judging Pipeline makes a lot of LLM calls (L2 batched classification, L3 trace analysis, L4 pairwise comparison, L5 trait attribution) and the Breeder makes 2-3 more. Any one of them silently dropping could hang the whole pipeline.

First pass was defensive: added `timeout=300.0` to every `AsyncAnthropic` constructor in those 6 files via a Python sed pass. Shipped as `11ac02e`. Matt reported the run was still hanging. Timeout wasn't enough — the calls weren't dying, just taking forever.

Second pass: real fix. Extracted a new shared helper `skillforge/agents/_llm.py::stream_text(client, **kwargs)` that wraps `client.messages.stream()` and returns the joined text. Then converted all 8 call sites to use it. Used a regex-based Python script for the common pattern, then did 3 manual Edit passes for the variants (blank lines, inline returns, expressions wrapping the text extraction). Runtime code verified clean via import-graph smoke test. Mock-based tests broke (they were patching `messages.create` directly, which no longer exists); left a TODO to fix those in a follow-up since runtime was the blocker. Shipped as `037e307`.

**Round 3 — the hang wasn't the only problem.** Matt kicked off another run with the fixes in. This one made it past challenge design and into the first generation. Then he sent me a screenshot of the challenges. The specialization was "Refactors React components: extract subcomponents, lift state, fix re-renders and prop drilling." The challenges were:

1. Implement `flatten(nested)` that flattens a nested list.
2. Implement `lru_cache_dict(capacity)` as an LRU cache class.
3. Write `parse_csv_to_dicts(csv_string)`.

**Zero connection to React.** I dug into `challenge_designer.py`. The `_FILE_CONVENTION` prompt block (added in Wave 5 to fix the `correctness=0` bug by forcing the Designer to generate Python-testable challenges) was so strongly anchored on `solution.py` + pytest + a specific example of `sol.solve([1,2,3,4,5,6]) == [6,12,18]` that Claude was ignoring the specialization entirely and defaulting to generic Python algorithm questions. Even when I explicitly told it "NEVER produce generic Python algorithm challenges."

Two prompt-engineering fixes both failed:
1. Added a screaming "CRITICAL: Each challenge MUST be specifically about the specialization domain" preamble. Didn't help.
2. Replaced the example test pattern with a generic loader pattern. Didn't help.

The anchoring was too deep. Claude had been trained into believing the file convention example WAS the task template, regardless of the specialization wrapper.

### Phase 4: The Pivot That Saved the Session

This is where Matt had a great idea: **stop fighting the Designer; add a seed that matches what it generates.**

If the Designer is hardcoded to produce Python algorithm challenges, fine — add a Gen 0 seed called "Python Utility Functions" that's literally about implementing small Python algorithms. Users who fork that seed get a coherent end-to-end demo: specialization matches challenges matches evaluation. No fight with the Designer's training.

Added as the 16th seed in `skillforge/seeds/__init__.py`. Full SKILL.md with classify-the-task workflow, 3 examples (flatten, LRUCache, word_frequency_topk — the exact patterns the Designer keeps producing), edge-case-first guidance, type hints, stdlib-only bias. Validated against all the bible patterns. The idempotent `seed_loader.py` picked up the new content hash and re-inserted the seed-library run on the next boot.

Simultaneously, the root-cause fix — a **multi-strategy Challenge Designer** that dispatches on the skill's verification method rather than forcing Python on everything — went into the PLAN.md backlog as a high-priority v1.2 item. The seed workaround is temporary; the designer really does need to support content-authoring, classification, and transformation skills as first-class verification formats.

Matt picked the Python Utility Functions seed and kicked off another run. Challenges lined up. Competitors started solving. The evolution actually worked end-to-end. He got his before/after screenshots and moved on.

### Phase 5: Dashboard Polish + Cost Calibration

Small fixes between the bigger storms:

**Recent Evolutions filter**: Matt noticed his cancelled run was showing up in "Recent Evolutions" on the dashboard, and the curated Gen 0 seeds disappeared when any real runs existed. Filtered Recent Evolutions to `status === "complete"` only (hides pending/running/cancelled/failed). Made the Curated Gen 0 section always visible regardless of whether there are completed runs. Recent Evolutions section hides entirely when empty.

**Cost estimate calibration**: the `/new` form was showing wildly pessimistic numbers (5×3 default = "~3.6 hrs / ~$47.50"). Matt told me his actual live run of 5×3×3 completed in 53 minutes for ~$7.50. Recalibrated the formula:
- `competitor_runs = pop × gens × 3` (num_challenges hardcoded)
- `est_min = competitor_runs × 0.95 + 5 setup + gens × 2 breeding`
- `est_usd = competitor_runs × $0.11 + $1 setup + gens × $0.50 breeding`

Default 5×3 now shows "~54 min / ~$7.45 / 45 runs (5×3×3)" — within 1% of observed. Added a "Competitor Runs" readout so users can see where the cost comes from, plus a red warning banner + error-colored cost when the estimate exceeds the budget cap.

**Inline Fork picker**: fork mode on `/new` was a dead-end that told users "go to the Registry and click Fork." Now loads all 16 seeds inline with category filter chips and a 2-column grid. Click any card → picks it as the parent, fills the specialization, collapses into the "Forking from" summary with a "Change" button to swap without leaving the page. Deep-link `?seed=<id>` from the Registry still works.

### Phase 6: The Managed Agents Pivot (the part that matters most)

Matt's framing, late in the session:

> "I really think we should just port to Managed Agents. For context, this project's roots are to impress Anthropic, so building with managed agents the day after it was released would be a good look and hopefully solve some of our problems."

That re-framed everything. Every bug I'd been fighting — the subprocess race forcing `COMPETITOR_CONCURRENCY=1`, the 68 MB `claude-agent-sdk` wheel blowing up Railway's build OOM, the silent hangs, the `messages.create` streaming pattern we'd rediscovered three times — all of it traces back to the local-subprocess SDK model. Managed Agents runs each session in its own Anthropic-managed cloud container. No subprocess race. No local SDK. No OOM. Plus an event stream with real token counts in `span.model_request_end` so we can finally do honest cost tracking instead of a trace-length heuristic.

This wasn't a refactor. It was a narrative. SkillForge's whole purpose is *evolving Claude Agent Skills*. Managed Agents is *Anthropic's new way to run those skills in production*. The product-market fit between the two is exact. Porting to Managed Agents on day 2 after GA, then running SkillForge's Competitor on Haiku-with-Opus-advisor to exactly mirror the Advisor Strategy blog post Anthropic shipped the same week — that's a receipt for taste and speed that speaks louder than any pitch deck.

So the back half of the session became a proper planning session. Plan mode on. Ground rules: read-only research, no code edits, end with an ExitPlanMode approval.

**Research phase**. I spawned an Explore subagent to map the current Competitor's full SDK surface area: every `claude_agent_sdk` import, the exact sandbox directory structure, the `setting_sources=["project"]` mechanism, the message trace format L3 depends on, the COMPETITOR_CONCURRENCY=1 gate and its documented reason. Got a 10-section structured report back with line numbers, a complete CompetitionResult schema, and a "migration blockers" table flagging the five architectural tension points (skill discovery, trace format, concurrency fix, token vs trace cost, session vs stream lifecycle).

Then four sequential WebFetch calls against the Managed Agents documentation:
1. `/managed-agents/quickstart` — the concept model (Agent / Environment / Session / Events) and the basic curl + Python SDK flows.
2. `/managed-agents/agent-setup` — agent versioning, the `skills` field, the `agent_toolset_20260401` pre-built tool set.
3. `/managed-agents/skills` — how custom skills attach to agents (org-level `skill_id` references, max 20 per session).
4. `/managed-agents/environments` — container config, package pre-install, networking. Found that there's NO file-upload-to-session API: you have to inline setup files in the first user message and have the agent write them to disk via bash.

After the Managed Agents fetches, Matt sent me [abduzeedo.com/node/88673](https://abduzeedo.com/node/88673) — the Geist Studio case study of Anthropic's 2024 rebrand. Not directly relevant to the port, but it confirmed Geist's role (the studio behind the current visual identity) and named the custom typeface family (Anthropic Sans/Serif/Mono, not Styrene/Tiempos as folklore suggests). Cross-referenced against the headless-Chromium extraction we'd done in Entry #5.

**Plan draft** (~600 lines). Wrote `PLAN-V1.2.md` (via the plan file at `~/.claude/plans/stateless-honking-ocean.md`) with: context, architecture before/after, five architectural decisions, file-by-file changes, critical files reused, verification steps. Matt read it and asked a sharp question: "how do you feel about the port?" — which I took as permission to give an honest recommendation rather than just a spec dump. I laid out the technical case, the narrative case, and the three real risks.

**Risk smoke-check**. Matt asked me to verify the three risks before signing off, which was exactly the right call. Three more doc fetches:
1. `/agents-and-tools/agent-skills/overview` — confirmed custom skills use `POST /v1/skills`, org-wide, workspace-scoped, no documented rate limits.
2. `/build-with-claude/skills-guide` — confirmed the 3-step delete dance (list versions → delete versions → delete skill), 30 MB upload cap, multipart form data or zip bundle accepted.
3. `/about-claude/pricing` — **found the Managed Agents pricing section**. Tokens billed at standard rates + **$0.08 per session-hour** metered only while status is `running`. Replaces the Code Execution $0.05/container-hour billing. For a calibrated 5×3×3 run, that's ~$0.18 runtime overhead on top of ~$7.50 in tokens — 2.4%. Parallelism is effectively free because 5 concurrent 3-min sessions bills the same as 5 sequential ones. That settled the "pricing risk" definitively — green.

Wrote the risk smoke-check summary into the plan. Three verdicts: 🟡 yellow on skill upload rate limits (still a real unknown, mitigated by the `upload|inline` flag), 🟢 green on pricing (~2.4% overhead), 🟢 green on beta API churn (dated header = stability contract).

**Phased ship + three additions**. The smoke-check drove three plan additions I'd missed in the first draft:
1. **Phased ship with `SKILLFORGE_COMPETITOR_BACKEND=sdk|managed` flag.** Phase 1 lands the new code alongside the old one with default still `sdk`. Phase 2 flips the default once a real run validates. Phase 3 deletes the SDK path only after ≥3 days of clean Managed Agents on prod. Rollback is always an env var away during Phase 2.
2. **Best-effort skill teardown + `leaked_skills` table.** Cleanup must never block the evolution loop. Each session schedules its own teardown as a detached task and logs failures to a new `leaked_skills` SQLite table for batch sweep.
3. **Session runtime cost in budget accounting.** Track `session.status_running` → `session.status_idle` timestamps, compute runtime_hours × $0.08, add to `CompetitionResult.cost_breakdown` as a separate line item so the cost_update events can show "tokens: $X / runtime: $Y" to the user.

Added all three as architectural decisions #6-#8 in the plan.

**The Advisor Strategy.** Matt dropped one more link: [claude.com/blog/the-advisor-strategy](https://claude.com/blog/the-advisor-strategy). Anthropic had shipped a new agent primitive — `advisor_20260301` — that pairs a cheap executor (Haiku or Sonnet) with an Opus "advisor" that never calls tools or produces final output, only provides strategic guidance when invoked. The published numbers:

- Haiku + Opus advisor **doubled BrowseComp** (19.7% → 41.2%) at 85% less cost than Sonnet solo
- Sonnet + Opus advisor gained 2.7 pp on SWE-bench Multilingual at 11.9% less cost than Opus solo
- Advisor tokens billed at advisor model rate; executor tokens at executor rate
- Typical: 400-700 advisor tokens per call; set `max_uses` to cap

SkillForge's Competitor task (read challenge → iterate → produce `solution.py`) is structurally identical to BrowseComp. If the Haiku+Opus-advisor pattern really doubles BrowseComp, it should meaningfully improve our L1 correctness **while simultaneously cutting token cost to ~30% of our current Sonnet spend**. Parallelism speedup + lower per-run cost + (potentially) higher correctness is the trifecta.

Added as architectural decision #9. Bolted into the agent creation payload as a second tool entry alongside `agent_toolset_20260401`. New config role `competitor_advisor` defaulting to Opus 4.6. New A/B matrix on Phase 2: run the same fork twice under Haiku-solo, Haiku+advisor, Sonnet-solo, Sonnet+advisor, compare correctness × cost, pick the winner. New rollback Lever 4: if the advisor doesn't help on our workload, flip `SKILLFORGE_COMPETITOR_ADVISOR=off` in one env var change and keep Haiku solo.

**Model swap ergonomics as a hard design goal**. Matt's last ask: "Let's just make sure swapping models for different agents is super simple. We can experiment to find the best combo." Extended the plan with a "Model swap ergonomics" section: a complete role → env-var table for all 10 agent roles (including the new `competitor_advisor`), a hard rule that every call site must go through `model_for(role)` with zero hardcoded model strings, and a new `tests/test_config.py` tripwire that enumerates `MODEL_DEFAULTS` and asserts each role is overridable via `SKILLFORGE_MODEL_<ROLE>`. "Swap any agent in 30 seconds" is itself a demo-worthy property.

Plan locked. Saved twice — once as the canonical `~/.claude/plans/stateless-honking-ocean.md` and once as `PLAN-V1.2.md` in the project root so the next session can pick it up without hunting.

### What's Next

The next session is the Managed Agents port itself. Plan is locked at `PLAN-V1.2.md`. First action is **Step 0: rate-limit smoke test** — a throwaway Python script that uploads 20 placeholder skills serially, then 10 in parallel, to learn where (if anywhere) Anthropic's skill-upload API starts rate-limiting. If the 30-upload burst passes clean, the port proceeds with `upload` mode as default. If it hits 429s at N uploads, we document N and cap `COMPETITOR_CONCURRENCY` accordingly. If the whole parallel burst 429s, we fall back to `SKILLFORGE_MANAGED_AGENTS_SKILL_MODE=inline` and accept losing the L3 `skill_was_loaded` signal.

The smoke test doubles as resolution for two other open questions: creating one session that writes a 10 KB file lets us inspect the `agent.tool_use` event payload to confirm that `write_file`'s `input` field carries the full content (not a truncated preview), and the same session's first `span.model_request_end` event confirms the exact `model_usage` field path for token counting.

After Step 0, the Phase 1 commit lands: new `managed_agents.py` wrapper, new `competitor_managed.py` implementation, old `competitor.py` renamed to `competitor_sdk.py`, new thin `competitor.py` dispatcher, config additions (`COMPETITOR_BACKEND`, `MANAGED_AGENTS_SKILL_MODE`, `COMPETITOR_ADVISOR`, `COMPETITOR_ADVISOR_MAX_USES`, session-runtime rate constant, conditional model default flip to Haiku), `leaked_skills` table + SCHEMA.md update, `cost_breakdown` field on `CompetitionResult`, new `tests/test_config.py` tripwire. Deploy to prod with default still `sdk` so nothing user-facing changes.

Phase 2 flips the default on Railway via env var (no code push) and runs the 4-cell A/B matrix: Haiku/Sonnet × advisor on/off, same fork-from-python-utils run, record correctness/cost/wall-time/advisor-invocation-count for each. Write the results to `journal/007-advisor-ab-test.md`. Pick the winning default based on correctness × cost. Let that bake ≥3 days on prod.

Phase 3 deletes the SDK path: `competitor_sdk.py`, the dispatcher, `claude-agent-sdk` from `pyproject.toml`, the `UV_CONCURRENT_*=1` Dockerfile workarounds, `create_sandbox()` + `collect_written_files()` from `sandbox.py`. Single commit, revertable with `git revert`. Docker image should shrink by ~60 MB.

The whole arc from "port locked" to "Phase 3 merged" should take ~2 weeks of calendar time. At the end, SkillForge runs entirely on Anthropic's newest agent primitives, gets honest token-based cost tracking, has 5-10x faster default runs via real parallelism, and tells a demo story — complete with before/after screenshots — that writes itself.
